SPC在A眼镜生产厂流程优化中的应用

摘  要: 传统、封闭的纵向管理思维阻碍了我国眼镜生产企业的发展。长期以来,我国企业一贯采取的是“大而全”、“小而全”的经营方式,许多制造企业拥有采购、制造、加工、装配、运输、销售等一整套设备、设施和组织架构但是产品开发能力和市场营销能力非常弱,根本无法适应瞬息万变的市场变化和快速响应用户的需求。企业投资负担沉重,管理、协调难度大,消耗了大量资源。与之相比,供应链管理思想强调企业在集中优势资源进行生产的同时,充分利用其他企业的资源,加强对原材料供应和销售环节的控制和管理,大幅缩短新产品的上市周期,建立起一个“多品种、小批量、高质量、快交货、价格合理”的现代化生产模式。 本文根据传统产业中的间断型并且为小批量生产的产业,研究生产流程,利用系统分析、作业分析等方法来优化效率,达到的有效的控制产品质量而提高生产能力。并且以1.553型莲花膜树脂镜片的生产为例,透过各个步骤的分析与改善,得出优化结论。 本文在A生产厂的小批量转型中,对质量控制流程进行设计与实施,在生产厂的生产线管理中有一定的推广价值,能提高企业的成品检验效率。 The traditional, closed vertical management thinking hinders the development of glasses enterprises in China. For a long time, Chinese enterprises have always taken the 'large and all-round' or 'small and all-round' mode of operation. Many manufacturing companies have a set of equipment, facilities and organizational structure, which include purchasing, manufacturing, processing, assembly, transportation, and sale, etc., but the capability of exploiting product and marketing is very weak and can not adapt to the changing market and respond quickly to the needs of users. A heavy burden on business investment and the difficulty of management and coordination consume a lot of resources. In contrast, chain supply management thinking emphasizes focusing the advantage resources to produce while making full use of the resources of other companies to strengthen the raw material supply and marketing chain control and management,which significantly reduce the new product to market cycles and can establish a modern mode of production which is 'more variety, small batch, high-quality, quick delivery, reasonable price,' Based on the intermittent-type and for small batch production industries of the traditional industries,this paper researches the production processes, uses the systems analysis, operations analysis and other methods to optimize efficiency and to achieve effective control over product quality so as to boost production capacity. Taking the 1.553 resin lens-based Lotus Film production, for example, this paper draws the conclusion of optimization through the various steps of the analysis and improvement. In the transformation of the small-batch production of company A, this paper designs and carries out the way that quality controls the production process, which has certain promotion values in the production line management ,and can improve the efficiency of enterprise product testing.
