A公司风筝滑水板项目计划的优化研究

摘  要: A公司是全球知名的水上运动产品制造公司,其主要产品覆盖风筝、风筝滑水板、潜水衣、风帆等。其在风筝滑水板制造过程中出现生产计划控制不完善,采购计划不完善,可视化控制流程不完善,开发进度控制不完善等问题,导致目前的生产效益远远低于预期,部门处在亏损的状态。面对这样的事实,要想在竞争日益剧烈的今天还想占领一定市场,必须对目前的项目计划进行优化,特别是时间优化、生产能力、生产效益、资源优化、质量管理和成本控制方面。 本文首先阐述A公司风筝滑水板项目中存在的运作流程、生产能力、效率、现场管理、库存管理、质量和成本控制等诸多方面的问题,研究这些问题发生的原因,从而说明引入项目计划优化的必要性。介绍风筝滑水板项目的特点,并描述目前的管理现状及存在的问题,然后针对现状与问题,分析需求和设计方案,明确项目优化的目标而构建WBS,并采用价值流程优化方案、物料采购与库存控制方案优化、模具变换方案优化以及生产计划排产方案优化等方案设计,从而制定风筝滑水板项目计划优化方案。再次就是综合运用生产线平衡、时间优化、资源优化和费用优化的调整等方法对A公司风筝滑水板制造进行了项目计划优化的实施。最后通过对上述部分的改善,可以发现项目资源得到优化利用,更换模具次数减少,产品质量提高,在制品库存量降低,缺料设备闲置情况减少,项目费用减少,企业的生产效率得到很大提高。 实践表明,通过运用项目计划优化的知识,可以大大提高风筝滑水板的实际生产效率和效益,使A公司风筝滑水板车间达到了提升产能由60块风筝滑水板上升到85块,改善生产效率由原来的50/%提高到75/%以上,缩短交期,降低成本,提高产品的质量和企业的管理水平,还能增强客户满意度等目标。最后对项目进行总结分析,对未来项目计划的优化方案提出建议。 A company is a world famous water sports products manufacturing company, whosemain products cover kites, kite board, wetsuits, windsurfing and so on. It appears theproduction planning and control is imperfect, imperfect procurement plan, visualize the flowof control is imperfect, imperfect development progress control kite board in themanufacturing process, resulting in the current production efficiency is much lower thanexpected, the department at a loss state. Faced with this fact, succeed in today's increasinglycompetitive market want the occupation must be on the current project plan optimization,especially time optimization, production capacity, production efficiency, resourceoptimization, quality management and cost control. This paper describes the problem in many aspects of Company A kite board operationalprocesses that exist in the project, production capacity, efficiency, site management, inventorymanagement, quality and cost control, research the causes of these problems occur, thusdescribed the introduction of the project plan optimization necessity. Introduction Featureskite board project and describes the current management situation and existing problems, thenthe current situation and problems, analyze requirements and design, clear project goals andbuild optimization WBS, and the use of value stream optimization, material procurementinventory control and optimization, conversion optimization and mold production planningoptimization scheduling program design, in order to develop a project plan optimization kiteboard. Again is the integrated use of line balancing, time optimization, resource optimizationand cost optimization methods such as adjustment of Company A kite board weremanufactured to optimize the implementation of the project plan. Finally, through theimprovement of some of these can be found to optimize the use of project resources, reducethe number of replacement of mold, improve product quality, reduce in-process inventory,reduce equipment idle case and lack of material, reduce project costs, production efficiency isgreatly improved. Practice shows that the optimized through the use of project knowledge can greatlyimprove the efficiency and effectiveness of the actual production of the kite board, so thatCompany A workshop reached improve productivity rose from60pcs to85pcs of kite board,improve production efficiency from50/%to over75/%and shorten delivery time, reduce costs,improve quality and management level of the product, but also enhance customer satisfactiontargets. Finally, the project summary analysis and make recommendations for futureoptimization of the project plan.
