基于精益六西格玛管理的磁头新产品质量改进研究

摘  要: 几十年来,随着计算机和因特网技术的发展,世界进入了飞速发展的数字信息化时代。HDD硬盘满足了了人们对数据和信息存储的需要,成为存储介质的中坚力量,被广泛应用于计算机、网络服务器、监控设备、摄像机、电视机、车载视频等设备。然而,近年来,SSD固态硬盘以其重量轻、体积小、耗电低和环境适应性强等优点,逐步取代了HDD硬盘在携式电子产品应用领域的垄断地位。随着SSD固态硬盘存储技术的发展,固态硬盘将进一步蚕食传统HDD硬盘的市场。 S公司是全球最大的HDD硬盘读写磁头独立生产商,给全球的HDD硬盘制造商供应磁头产品。先后生产过硬盘的厂家超过二百家,经过几十年的优胜劣汰和兼并重组,截止2011年只剩下WD、Seagate和Toshiba三家。随着硬盘行业内外竞争的白热化,S公司的磁头市场状况开始恶化。S公司的磁头只有在质量和成本方面具有优势,才能保持S公司磁头的绝对性价比优势,领先其他硬盘磁头的竞争者和SDD竞争者,从而获取长久的生存空间。2013年中期,S公司900GBPSI新产品开始量产,磁头的优率只有50/%左右,比同时期的750GBPSI磁头的优率低46/%,生产周期却增加了将近一倍。如何快速地提高新产品的性能和质量,缩短生产周期和降低生产成本,是S公司要解决的首要问题。 本文旨在通过查阅文献,系统地研究和总结精益六西格玛理论及其应用的成功经验,将精益六西格玛质量管理应用于900Gbpsi新产品的质量改进,为客户提供高质量、低成本的磁头产品。该研究项目成功地运用精益六西格玛的管理思想和工具方法、项目管理方法以及其它学科的知识,提高了新产品的性价比,保持了领先的市场占有率。此外,该研究项目为S公司推广应用六西格玛管理提供有益的经验和基础,提高S公司的管理效率和跨部门协作能力,持续地改进产品的质量和消除浪费,对客户的要求和市场变化做出快速反应,实现S公司长远的战略目标。 In recent decades, with the development of computer and Internet technology, the worldhas entered the era of the rapid development of digital information. Since HDD meets thepeople’s needs for data and information storage, HDD hasbecame the backbone of the storagemedium and has been widely used in computer, network server, monitoring equipment, camera,TV, on-board video and so on. However, in recent years, SSD solid state drive with its lightweight, small size, low power consumption and environmental adaptability, etc., graduallyreplacing the HDD drives in portable electronics application field. With the development ofSSD storage technology, SSD will further erode the traditional HDD market. S company is the world’s largest independent manufacturer of HDD read-write head,which supply headsfor all theHDD manufacturers in the world. There were more than twohundreds of HDD manufacturers, after decades of survival of the fittest, mergers andacquisitions, as of2011only remain WD, Seagate and Toshiba three. With the intensecompetition in the HDD industry and outside, the head market conditions of S companybegan to deteriorate.In order to gain long-term survival, S company have to keep theadvantage of head quality and cost so as to maintain the absolute advantage of performanceto price ratio, and to beahead of the competitors. In mid2013, the new product of S company900GBPSI head started mass production with only50/%head yield and nearly doubleproduction cycle time compared to750GBPSI product. How to quickly improve theperformance and quality of new products, shorten production cycle and reduce the cost ofproduction, is the primary problem to be solved in S company. This paper aims to review and studyLean Six Sigma theory and its application experience,and apply the Lean Six Sigma on thequality improvement of900Gbpsi product, so astoprovide customers with high-quality and low-cost head products.This research projectapplied the lean-six-sigma theory/&tools, project management knowledge and the otherrelated theory successfully, then improved the head performance to price ratio and maintaineda leading market share. In addition, this paper provides beneficial experience and referencetopromote the application of Six Sigma management, so as to improve the S company'smanagement efficiency and cross sectors collaboration ability, continuously improve productquality andeliminate waste, make the rapid reactionto customer needs and market changes,finally will lead S companyto achieve the long-term strategic objectives.
