汽车经销商备件集中采购的研究

摘  要: 汽车经销商是围绕汽车流通的综合服务商,在整个汽车产业中处于与顾客接触的最前沿。随着我国汽车产业的快速发展,集团化经营已经成为汽车流通领域主要的管理模式。经销商集团在扩大经营规模的同时也从纵向延伸业务范围,逐渐向汽车后市场服务领域渗透。集中采购符合拥有大量连锁、分支机构的经销商集团的利益需要:巨大的采购量对上游供应商有更大的吸引力和讨价还价能力、众多店面带来强大的销售网络和固定的客户群体、透过资源整合还可以使集团经营向纵向一体化过渡。然而,汽车备件种类繁多、配套体系复杂,各自有不同的供求规律。因此,如何利用集团化经营平台,充分发挥规模优势、实现备件集中采购是汽车经销商集团要解决的重要课题。 本文关注供应链管理思想在集中采购中的应用,在参考了相关文献的基础上,结合行业现状,对服务类汽车备件的集中采购进行了研究和探讨,并给出具体的业务实施方法。论文首先介绍汽车经销商集团化的趋势和品牌厂商与经销商的采购博弈,指出备件集中采购实施的背景和当前存在的问题;接着结合汽车备件采购的特点,运用三维卡拉杰克矩阵模型把汽车备件分成八大类,有选择性地引入集中采购,有效解决了困扰经销商多时的原厂件与非原厂件的订货选择问题;然后针对汽车备件集中采购实施要解决的两个主要问题——供应商选择和集中采购模式选择分别进行阐述:招标法是最适合备件集采的供应商选择方法,但需要采取一些特殊的手段。通过构建层次结构模型可以协助汽车经销商找到合适的集采运营模式。论文最后利用大型汽车经销商集团GWQM的集中采购实施应用对理论研究进行验证,并进行了总结和展望。 The car dealer is the integrated service provider of the automobile circulation and is theengineer of the communication between the whole automobile industry and customers. Withthe rapid development of our automobile industry, the group management has been the mainmode of the automobile circulation management. The dealer group has expanded the businessscale vertically while enlarged the scale of operation and then gradually come into the field ofautomobile service. The centralized procurement meets the requirements of interests of thedealer groups with plenty of chains and branches, and the requirements like the ability ofproviding for the upstream suppliers of the attraction and bargaining because of the plenty ofpurchasing amount, strong network of sales and fixed groups of customers because of lots ofstores, and making the management of groups to be vertical integration with the combinationof various of sources. However, there are various and complex supporting systems of theautomobile spare parts as well as the different principles of the supply and demand. Therefore,the issues of how to apply the platform of the centralized management, how to exert theadvantage of scale and realize the centralized procurement of the spare parts, are the mostimportant problems for the automobile dealer groups. This paper will pay attention to the application of supply chain management in thecentralized procurement on the basis of related documents and the current situation of theindustry, and make a study and discussion of the centralized procurement for the automobilespare parts and then give the specific operation methods. I will point out the background andcurrent problems of the centralized procurement for the spare parts by introducing the trend ofthe centralized automobile dealer and the Game between the brand manufactures and dealers,and then effectively deal with the problem of order selection of the Genuine Parts and the nonGenuine Parts that have troubled the dealers by dividing the automobile spare parts into eightcategories with the use of the three dimensional Kraljic Matrix and the selective centralizedprocurement. Then I will explain the selection of the suppliers and the centralizedprocurement selection, which are the two main problems in the centralized procurement of theautomobile spare parts. The method of bidding is the most suitable one for the spare parts purchasing dealers with some special measures. It could help the automobile dealers to findthe suitable purchasing operation method by constructing the hierarchy structure model. Thelast part of the paper verifies the theory study under the utilization of the centralizingpurchasing of the large automobile dealer group, GWQM, and makes a summary.
